That advice is fine for personal productivity. But it completely misses the point when it comes to engineering delivery. The focus problem that kills software projects is not individual — it is organizational. And until you treat it as a systems problem, your delivery timelines will remain unpredictable.
After twenty years of building and shipping software, I have come to a straightforward conclusion: the single most impactful thing a scaling company can do to improve delivery predictability is limit work in progress at the organizational level.
The Real Cost of Distraction Is Measured in Cycle Time
Research consistently shows that the average knowledge worker is interrupted 56 times per day and spends two hours recovering from those interruptions. That is painful for the individual. But the organizational cost is far worse.
When your engineering team has fifteen items “in progress” for a team of six, nothing is actually progressing. Everything is started, nothing is finished. Cycle times balloon. Throughput drops. And your ability to forecast when anything will ship collapses entirely.
This is not a discipline problem. It is a systems design problem. And it is one of the core drivers of what I call the predictability gap — the widening distance between what leadership expects and what engineering actually delivers.
Five Principles for Organizational Focus
These are not personal productivity tips. They are structural changes that create the conditions for predictable delivery.
1. Enforce WIP Limits at the Team Level
Little’s Law tells us that cycle time equals work in progress divided by throughput. This is not a suggestion — it is a mathematical relationship. If you want shorter cycle times, you must reduce WIP. Period.
Set explicit WIP limits for each stage of your delivery workflow. When a column is full, nobody starts new work until something moves forward. This feels uncomfortable at first. It is supposed to. The discomfort is exposing bottlenecks that were always there but hidden behind the illusion of “keeping busy.”

2. Eliminate Context Switching by Design

3. Make “Done” the Only Metric That Matters
Most teams optimize for starting work. They celebrate kicking off new initiatives, assigning tickets, and filling sprints to capacity. This is exactly backwards.
Flow-based delivery systems optimize for finishing work. The only question that matters is: how many items did we complete this week, and how long did they take?
- Track throughput (items completed per unit of time) as a primary metric
- Track cycle time (how long from start to finish) for every work item
- Stop celebrating starts — celebrate completions
4. Plan Less, Measure More
I see scaling companies spend 20-30% of their engineering capacity on planning, estimation, and re-estimation. Sprint planning. Grooming. Story pointing. Re-pointing after scope changes. This is an enormous amount of time spent on prediction theater instead of actual delivery.
When you have reliable flow metrics, you do not need elaborate estimation rituals. Your historical data tells you how long things actually take. Monte Carlo simulations give you probabilistic forecasts based on real throughput, not gut feelings.

In a flow-based system, accountability looks different. Teams own their WIP limits. They own their cycle time trends. They own the accuracy of their forecasts. This is not about working harder. It is about working on the right things, in the right order, with the right constraints.

Focus Is a System Property

When forecasts are accurate, trust between engineering and leadership grows. And when that trust grows, the pressure to start more work simultaneously decreases.
This is a virtuous cycle. And it starts with the decision to treat focus as an organizational design problem, not a personal discipline issue.
